Decision intelligence

Open-source vs SaaS: compare operating models before feature lists.

The decision is rarely free versus paid. Compare operating responsibility, integration, migration, edition scope, support, security, and long-run total cost, then evaluate the actual software candidates.

Cost model

Calculate a realistic three-year total cost.

License fees alone exclude the dominant cost drivers for many teams.

01 · Self-hosted TCO

Infrastructure + people + maintenance + risk

Hosting and backups + security updates + administrators + integration work + migration + paid plugins + support contracts + incident recovery + opportunity cost. Convert staff hours into money before comparing.

02 · Managed SaaS TCO

Recurring fees + adoption + constraints

Seats and usage + premium tiers + implementation + integration work + data exports + training + required vendor support + switching cost + contract escalation exposure. Account for commitments, not just advertised base price.

03 · Compliance

Control does not automatically equal compliance

Self-hosting can improve deployment control but transfers patching, incident response and evidence retention to your organization. Managed cloud can provide operational assurances but creates vendor and cross-border dependencies.

04 · Licensing

Verify the actual deployed edition

AGPL, GPL, MIT and Apache impose different conditions. Open-core repositories may include commercial modules. A repository license does not automatically cover hosted services, enterprise features or third-party integrations.

How to use this guide

Start with a decision constraint, not a brand. Rule out products that fail mandatory requirements before comparing cost. Confirm all licensing and feature claims against current vendor terms. Missing structured evidence must be treated as unknown, not as evidence of an absent feature.
